What is Troika Consulting?
Troika Consulting is a structured, fast-paced exercise used to harness the collective intelligence of a group. Participants break into groups of three (the “troika”). One person acts as the “Client,” presenting a specific challenge they are facing. The other two act as “Consultants.” After the Client briefly explains their problem and answers clarifying questions, they literally turn their back to the Consultants (or turn off their camera). The Consultants then brainstorm solutions and discuss the problem as if the Client isn’t there, allowing for candid, creative ideation. The Client listens and takes notes, and finally turns back around to share what was most valuable.
Why Troika Consulting Matters for Managers
Managers often find that team meetings are dominated by a few loud voices, or that individuals are hesitant to ask for help on complex problems. Troika Consulting democratizes problem-solving and builds peer-to-peer coaching skills. It is highly time-efficient (taking about 15 minutes per round) and forces the “Client” to listen without immediately defending their position or shooting down ideas, since they are physically or virtually turned away. For a manager, integrating this into a workshop or team retreat rapidly builds trust, breaks down silos, and generates diverse solutions that wouldn’t emerge in a standard open-floor discussion.
Real-world Example or Application
During a quarterly offsite, a sales manager notices the team is struggling with a new pricing model. The manager runs a Troika Consulting session. Rep A (the Client) explains they can’t get past the gatekeeper with the new pricing. Rep A then turns their chair around. Reps B and C (the Consultants) discuss the issue, suggesting techniques like leveraging LinkedIn for direct intros and offering a small, free pilot. Rep A listens, absorbing the feedback without feeling attacked. When they turn back around, Rep A has three new actionable strategies to test the following week.
